Define your position
Plan your execution
Discovery and Strategy is the two-to-four-week project that defines the positioning, messaging, content architecture, and 90-day execution plan founder-led businesses need to be cited, found and hired.
The benefit of the Discovery and Strategy phase is clarity before execution. It shows founder-led businesses where visibility is breaking down, sharpens positioning and messaging vis-à-vis competitors, and turns that insight into a practical 90-day plan, so time, budget, and content effort are spent in the right places from the start.
You cannot execute your way out of a positioning problem
Most founder-led businesses skip the strategic foundation and go straight to execution. They post on LinkedIn, refresh the website, send press releases, and wonder why none of it produces a pipeline. The cause is usually positioning, not effort. The work is right. The position underneath it isn't.
When a founder asks why their LinkedIn posts aren't producing enquiries, the answer is rarely "better posts".
When they ask why their website isn't ranking in AI search, the answer is rarely "better keywords".
The cause is almost always upstream: positioning that isn't sharp enough, messaging that doesn't differentiate, and a content architecture that doesn't connect what the business does to what buyers actually search for.
Discovery and Strategy is the work that goes upstream. It clarifies who you are, who you serve, what you stand for, and how that translates into a content and visibility architecture that earns citation by AI, recognition from peers, and consistent enquiries from buyers.
It is the work that makes Foundation, Growth, and any other execution work afterwards.
A single integrated strategy document, plus a 90-day execution plan
The deliverable is a single integrated strategy document, not a stack of decks, plus a 90-day execution plan with named deliverables and sequencing. You can take both to any provider, including your own team, and execute with or without It's a Shovel.
The strategy document covers four things in order:
-
01
Who you are (positioning)
-
02
What you stand for (messaging)
-
03
How you will be found (content architecture across the Founder Visibility Stack™)
-
04
What to do first (the 90-day execution plan)
Each section is backed by the analysis that produced it: competitor and market benchmarking, a deeper AI visibility audit, the Reputation with Purpose framework, content theme architecture, and the synthesis of your existing efforts. All in one document, not a stack of decks.
What's included:
- A founder interview, plus two to three stakeholder interviews of your choosing
- A deeper AI visibility audit across the four major AI engines, queried for ten keywords or key phrases
- Competitor and market analysis, naming five to eight relevant competitors
- Positioning and messaging architecture, including the founder's authentic personal narrative
- Content strategy across the Founder Visibility Stack™, online and real-world
- Website content review and rework brief, developer-ready
- LinkedIn presence refresh recommendations
- The 90-day execution plan, with named deliverables and sequencing
- One handover session with the founder, plus one round of follow-up questions and refinement
- Optional: 2–3 stakeholder interviews
Three stages, from diagnosis to handover
Discovery and Strategy runs in three stages: Discovery, Strategy, and Documentation & Handover. The sequence is designed to move from diagnosis to direction to a practical plan, so you leave with a clear strategy document and a 90-day execution roadmap you can act on immediately.
Discovery
Founder interview of 60 to 90 minutes, two to three stakeholder interviews of your choosing (optional), a competitor and market analysis leading to a deeper AI visibility audit, and a review of your existing website content and LinkedIn presence.
Strategy
Positioning and messaging architecture, content theme development, Founder Visibility Stack™ planning, and the first draft of your 90-day execution plan. Includes a working session with you to validate the direction before final documentation.
Documentation and handover
The final integrated strategy document, the 90-day execution plan with named deliverables and sequencing, and a handover session to walk you through both. Includes one round of follow-up questions and refinement afterwards.
When Discovery and Strategy is the right next step
Discovery and Strategy is the right next step when your AI Visibility Audit reveals a positioning issue, when you are repositioning post-pivot or post-merger, or when you have execution capacity but no agreed strategic direction.
Your audit shows you don't appear, and competitors do
The likely issue is positioning or authority, not effort. AI engines cannot recommend a business they cannot understand or cannot find. Discovery and Strategy diagnoses why the gap exists and defines the foundation to close it.
You are repositioning the business
Post-pivot, post-merger, post-major-client-loss, post-step-change in revenue, or when you're positioning to take your business to the next level, the existing strategy probably no longer fits. Discovery and Strategy gives you the documented foundation that the next chapter is built on.
You have execution capacity but no agreed direction
A team that knows how to post, write, and pitch, but is producing inconsistent output because the strategic direction is unclear. Discovery and Strategy gives them the blueprint to work to.
"Onpro Consulting reached a 'next level' stage in our company journey. We needed to crystallise our thoughts on our strategy and positioning statement. Jessica took us through a very structured, thought provoking process that added real value to our business."

Three options when the project ends
At the end of Discovery and Strategy, you have a strategy document, a 90-day plan, and three options for what to do with them. Continue with Foundation. Move straight to Growth. Or execute them yourself, with your own team or any external provider.
Option 1
Continue with Foundation
The natural next step if the strategy reveals positioning was the issue and infrastructure refresh is the logical next move.
Learn about Foundation →Option 2
Go straight to Growth
Growth is the path that clients take when they want sustained compounding work. If a full AI Visibility Audit reveals that your current marketing infrastructure, content and positioning is in place and correct you can go straight to Growth — the monthly retainer that runs the reputation engine, online and offline — it's where the magic happens. But most founder-led businesses have some gaps that need to be fixed first.
Learn about Growth →Option 3
Execute yourself
The strategy document and the 90-day plan are designed to be portable. Most clients, however, stay to see the full benefit of working with someone who has decades of global, multinational reputation experience.
Strategy first
Then execution
Discovery and Strategy gives you the foundation that the rest of the work is built on. Two to four weeks, fixed fee, and the strategy you can execute on, whatever your next step.
Frequently Asked Questions
-
Marketing audits diagnose what is wrong. Traditional strategy consultancies tend to focus on corporate strategy or transformation. Discovery and Strategy sits in between: it diagnoses your visibility problem at the source (positioning, messaging, content architecture), defines the strategic foundation to fix it, and produces a 90-day execution plan you can act on immediately. It is grounded in the Reputation with Purpose framework, a proprietary, codified methodology first published in 2018, and structured around the Founder Visibility Stack™.
-
Probably, if your existing strategy was written before the AI search era, focuses primarily on demand generation rather than reputation-led visibility, or has not been revisited since a major change in your business. The Founder Visibility Stack™ is a different architecture from traditional marketing strategy because it works across both the online and real-world layers of reputation, and because it is designed for the AI search and peer-validation environment that B2B buyers now operate in.
-
Two to four weeks. The exact pacing depends on the size of your business, the number of stakeholder interviews involved, and how quickly we can schedule. Most projects complete within five weeks of kickoff. Founders who are unusually busy and need flexibility on meeting schedules sometimes run longer, but rarely past four weeks.
-
Yes. The strategy document and the 90-day plan are written to be portable, with named deliverables, sequencing, and enough detail for any competent in-house team or external provider to act on. Most clients continue with Foundation or Growth because the person who built the strategy is best placed to execute it, but you are not committed to either.
-
A single integrated document structured into four parts: positioning (who you are and who you serve), messaging (what you stand for and how to talk about it), content architecture (how you will be found across the Founder Visibility Stack™), and the 90-day execution plan (what to do, in what order, by when). The supporting analysis (competitor benchmarking, the deeper AI visibility audit, content theme architecture, stakeholder interview synthesis) sits in the same document, not in a separate annex.
-
The founder / CEO must be involved directly; the work cannot be delegated. Most projects also include two to three key team members or trusted advisors of the founder's choosing, who are interviewed during the Discovery stage. The founder's time commitment is roughly two to four hours of meetings spread across the project, plus some review time on draft documents. Other stakeholders typically commit one hour each.
-
Fixed fee, scoped on a call, agreed up front, and paid in two instalments. Each It's a Shovel service is a standalone engagement, priced and paid for separately; there is no long-term commitment beyond Discovery and Strategy, and continuing to Foundation or Growth afterwards is a separate decision with its own scoping and pricing.
-
That is fine. The strategy document and the 90-day plan are the deliverables. You leave with everything you need to act on them yourself, with your own team, or with any external provider. Some clients return a few months later to discuss Foundation or Growth, when their circumstances or capacity have changed.
